It is not too late.

I would change your first synoil fill at 1K miles - the high detergency of synoil will tend to flush out varnish, sludge, and other debris, so you will want to ensure you get that out quickly. 2nd change might go to 3k, then whatever interval you have decided to follow.

This is a good point - synth oil lasts longer, but filters still need to be changed. For all the effort and cost, dino oil is fine.
Synthetic oil will not last you more than 5000 miles, unless you go to full synthetic base oil, which is Amsoil and maybe motul. I'm not sure if Motul has a synthetic base.

You can switch to synthetic whenever you want providing the engine i broken in. After that, and contrary to popular belief, you can also switch back whenever you want.

If you wait too late you can have leaking problems from gaskets because they get adjusted to contacting dino oil (interaction b/w oil and rubber). I waited until 45k in my previous miata to switch and ended up changing valve cover gasket after a few hundred miles due to major leaks. It never leaked a drop before the switch. Plus, the forum folks warned me of this....

Now I haven't done that, but why would a synthetic oil harm the engine in the break in period?

This post is kinda funny. Everyone is misinterpreting the OP's post.

For some clarification from the OP's question, our cars are recommended to switch from conventional oil to synthetic around 12-15k. Now the OP wants to know is it too late if he decides to switch from conventional to synthetic at 25K? Will there be any problems waiting till 25k to switch? If I understood it correctly, I believe that is exactly what he is saying.

Now, I would believe it depends how you drive. If your a spirited driver, I would say switch to the recommended time. If your a granny driver, waiting till 25k shouldn't be problem. IMO, the early stages of the car is the most critical time to treat it.
WTF. There is NO specific date for converting to synth. Anything after break-in is fine.

This is based on fantasy. Go to BITOG or even under the hood here and look at actual analyses of used oil.

It can/will keep the rings from seating. A google search will show you.

The way I understand it ,will only prolong break-in time.
IMO, it would be better to use regular oil for at least 5k and probably even better 10k.
If you go with synthetic from new, you will have to drive this car past normal break-in as suggested in the OM.
A change to synthetic at 10k seems the most reasonable suggestion to me and that is the way I'm going with my own car.

If you decide to change then keep it syn from then on out. Switching back and forth can be bad for seals from what I understand. Changing should not be an issue as long as you continue to use synthetic when doing oil changes.

I like the Dino oil myself and change my oil every 2000 miles, it may be overkill but its cheap anyway so no big deal
